The 4 Key Ingredients · People, roles, leadership & culture

Soul: Give people clarity and room to do their best work.

People need more than a job title and good intentions. They need to know what they own, what good work looks like, and whether they can ask for help. Soul is the human side of the company: the leadership habits and working relationships that shape daily experience.

Culture shows up in what leaders do, what they tolerate, and how they respond when something goes wrong. Clear roles and healthy accountability belong together. People should understand the expectations and have the support, authority, and feedback to meet them.

Recognize the gap

When Soul needs attention.

Do not assume you know why morale has slipped or someone has left. Listen for patterns and ask about the work people actually experience. A role, workload, or leadership habit may need attention before a person does.

  • Two people think they own the same decision, or everyone assumes someone else owns it.
  • Feedback arrives only after frustration has built up, with expectations left unspoken.
  • Concerns are discussed in side conversations but stay quiet in team meetings.
  • Good people seem discouraged or leave, while repeated problems go unaddressed.

A healthier version

Clear expectations. Honest conversations. Steady support.

Roles that include decision authority

Agree on each role's main outcomes, the decisions it can make, and the situations that need help. Check where responsibilities overlap. A person can be accountable for a result only when the expectations and available authority are clear.

Leadership people can rely on

Make regular time to discuss progress, obstacles, and development. Give specific feedback about behavior and its effect. Follow through on commitments, and make it possible to raise a concern without being dismissed or embarrassed.

Culture in the everyday response

Show your values through hiring, recognition, difficult conversations, and how mistakes are handled. Address repeated issues fairly rather than asking the rest of the team to carry them. Ask what people need to contribute well, then explain what you can change.

Try this with your team

Have one role-clarity conversation.

Choose a role where work or decisions keep getting tangled. Ask the person in that role to reflect first, then compare their understanding with yours. Keep the conversation curious and specific.

  1. What are the most important outcomes you believe you own? How do you know when you have done them well?
  2. Which decisions can you make without checking, and where do you need someone else's approval?
  3. Where are expectations, handoffs, or workload making the job harder? What support would help?
  4. What is one agreement we can clarify today, and when will we check whether it is working?

Write down the agreement in language both of you recognize. Resolve overlaps with the other people involved, and follow up when you said you would. Clarity needs a conversation, not just a revised job description.
